The Client & Challenge
M&S was upgrading its men’s footwear departments as part of a wider brand refresh, investing more heavily in menswear following the appointment of a new designer from Reiss. For this first phase, nine stores were earmarked for refits, with further women’s footwear projects scheduled for 2026.
The challenge was to deliver the new specification while keeping every store fully open and trading, with no products taken off sale.

Our Approach
Key phased the works store by store, planning around each layout to minimise disruption. Perimeter works were completed first, which were trickier to measure, before progressing through the back aisle and mid-floor areas. This sequencing ensured trading could continue smoothly, with customers experiencing minimal impact.

The Results
By January 2025, all nine stores had been upgraded on time and within budget, giving M&S customers access to refreshed men’s footwear spaces aligned with the new brand strategy. The phased approach proved effective in balancing speed, accuracy and uninterrupted trading.
